You set up a "high-value customers" segment and a "disengaged subscribers" segment. A few months later you discover 400 people appear in both. Your win-back campaign has been hitting your best buyers, and your VIP campaign has been skipping some of them. Segment logic conflicts are common and usually invisible until you start comparing audiences side by side.

Start your audit with the segments that get the most traffic: engagement tiers, lifecycle stages, and any suppression-based audiences. Use your ESP's overlap report to compare segments that should be mutually exclusive. In Klaviyo, the segment detail view shows profile counts and lets you cross-reference other segments. In Mailchimp, the audience overlap tool surfaces this directly. If your platform doesn't have a native overlap view, export both segment lists as CSVs and match on email address.

Within individual segments, look for contradictory conditions and stale field references. A common issue: a segment includes subscribers who clicked in the last 90 days, combined with a filter for a data field that hasn't been populated since a platform migration. The segment returns far fewer subscribers than you'd expect, with no error explaining why. Date filter mismatches are another frequent culprit, where the logic filters for activity in a window that doesn't match how your ESP records timestamps.

After fixing conflicts, document what each critical segment is supposed to contain and what it explicitly excludes. Linking this to your naming conventions gives anyone building a new segment a way to check for potential overlaps before creating one. A quarterly audit of your top 20 segments takes about an hour and catches most conflicts before they affect campaign performance.
