What’s the impact of segmentation granularity on inboxing?

Finer segments usually lift inboxing, until they don't. The right answer depends on your volume, your team's capacity, and how clean your data actually is. Here's how to think about it without getting lost in the theory.
Why granularity helps inboxing. Mailbox providers reward relevance. A tight segment gets content that actually matches, which lifts opens and clicks and drops complaints. Those signals feed your sender reputation, which feeds the next inboxing decision. Positive loop.
Why granularity hurts inboxing. Too small and you get three problems.
- Signal starvation. Mailbox providers want consistent sending patterns. 50-send segments produce erratic reputation data.
- Statistical noise. Tiny segments can't tell you whether a dip is a trend or a coincidence.
- Operational drag. Every new segment needs content, QA, and a reason to exist. Teams under pressure cut corners on small segments, which is where the off-brand sends creep in.
A rough sizing rule. Aim for at least 500 active contacts per segment you plan to send to weekly. Below that, combine it with a neighboring segment or send less often. Above 5,000 and you probably have room to split further.
Team size rule of thumb.
- Solo marketer: three to five segments max. Engagement tiers plus one firmographic split.
- Small team (two to five): eight to twelve segments. Add behavior and lifecycle.
- Larger team with dedicated ops: 20+ is fine if you have the tooling and QA discipline to support them.

When granularity helps inboxing most.
- High-volume senders where relevance scoring matters at scale.
- Programs with strong content variety (newsletters, product, promos, events).
- Lists with a wide range of engagement, where untiered sending averages out to "boring."
When it actively hurts.
- New programs without enough history to segment accurately.
- Dirty lists where "highly engaged" is really "opens from Apple Mail privacy bots."
- Small teams without automation support.
Before you split, make sure the list under it is real. Over-segmenting a list polluted with invalid addresses just spreads the rot across more segments.
